The hiring manager didn't mean to do it. Nobody ever does. But when the shortlist came back for the senior engineer role, all five candidates had gone to the same three universities. All five had worked at recognizable companies. All five fit a pattern that felt safe, familiar, and low-risk.

The candidate with the unconventional background, the one who taught themselves to code and had been contributing to open-source projects for years, never made it past the resume screen. Research shows that interviewers form an impression in the first few minutes of a conversation, and the rest of the interview is often spent confirming that impression rather than testing it. A candidate who speaks confidently and uses the right jargon gets coded as competent. A candidate who's more thoughtful, who pauses before answering, who doesn't perform as smoothly in conversation, gets coded as uncertain.

None of this is intentional. But it's systemic. And it results in hiring processes that reward people who look and sound like the people who've been hired before, while undervaluing people who don't fit the pattern but have the skills to do the job.

Career changers get filtered out because they don't have "enough years" in the field, even if they've built a portfolio that demonstrates real skill. People who took time off for caregiving or health reasons get filtered out because there's a gap on the resume. International candidates get filtered out because their experience doesn't map neatly to U.S. company names or because their English has an accent, even if their technical ability is exceptional.

Self-taught developers, bootcamp graduates, and people from non-traditional educational backgrounds face an uphill battle. Their resumes don't have the markers that make recruiters stop and look. So they get skimmed, not studied. And if they do make it to an interview, they're often held to a higher standard of proof than someone with a CS degree from a target school.

The irony is that many of these candidates are hungrier, more resourceful, and better problem-solvers than their more traditionally credentialed peers. They had to be. They didn't have a clear path handed to them. They built one.

What fairness actually requires

Overcoming bias isn't about trying harder to be objective. Human beings aren't wired for perfect objectivity, especially under cognitive load. Fairness requires structure. It requires systems that don't rely on each individual making unbiased decisions, because that's not realistic at scale.

The first step is consistency. Every candidate for a role should be asked the same core questions. Not identical scripts, but the same areas of evaluation. If you're assessing problem-solving, every candidate should get a problem-solving question. If you're assessing communication, everyone should be asked to explain something complex. This sounds obvious, but it rarely happens in practice.

The second step is rubrics. Evaluations need to be tied to specific, observable criteria. The third step is removing information that shouldn't influence the decision. In the early stages of screening, you don't need to know what someone looks like, where they're from, or what their name suggests about their background. You need to know whether they can do the job.

The companies that figure this out early will have an advantage. Not because they're more virtuous, but because they're tapping into a wider pool of talent and making better decisions about who to bring in.

Moving from intent to infrastructure

Most companies say they want to reduce bias in hiring. They run unconscious bias training. They talk about diversity and inclusion. They set goals. And then they go back to the same manual processes that let bias thrive, because no one has actually changed the structure.

Intent isn't enough. You can't train your way out of a system that's built to rely on shortcuts and gut feelings. You have to change the system.

That means standardizing interviews. It means using rubrics. It means recording and reviewing evaluations to see where patterns emerge. It means removing information that shouldn't matter and surfacing information that should. It means treating the early stages of hiring with the same rigor you apply to the final rounds.
